not a deliverable.

— our story

How Lantern Cipher came to be

Lantern Cipher started from a straightforward observation: too many Malaysian organisations spend more time selecting technology than using it. Management teams receive competing proposals from vendors, read long reports from generalist consultancies, and end up less certain than when they started.

We were set up to do something narrower. Not to cover every possibility — but to sit with the leadership team, understand the business as it actually functions, and produce a short, written read that the team can use to move forward. The name comes from the idea of a focused light source: not a floodlight across the room, but a lantern that lets you see the next few steps clearly.

The practice is based in Bangsar South, Kuala Lumpur. We work with organisations across Malaysia, primarily in the RM 10 million to RM 200 million revenue range — companies that have outgrown spreadsheets but haven't yet built the internal capability to manage complex technology decisions independently.

— mission & values

What we hold to

Written over verbal

Every engagement ends with something you can read, share, and return to. A workshop without a document is a conversation, not an output.

Narrow scope by design

We don't attempt to cover everything. The value is in what we exclude — in helping a team focus on two or three coherent directions rather than presenting a map of forty.

The decision stays with you

We produce reads, not mandates. The team retains full ownership of the decision. Our job is to give them a clearer surface to think from.

— people

The advisory team

A compact team by design. We keep engagements small so the people you speak to are the people who do the work.

— standards

How we work

These aren't aspirational statements. They describe how each engagement is structured in practice.

Strict confidentiality

All information shared during an engagement is treated as confidential. We do not reference client situations in other engagements or any external communications.

Defined delivery schedule

Each engagement has a stated start date and output delivery date. We do not extend scope without a new agreement in writing.

No vendor relationships

We do not receive referral fees or commercial arrangements from any software vendor. Our recommendations reflect the engagement context only.

Written engagement terms

Every engagement begins with a short written scope agreement that states the deliverable, timeline, and fee. No verbal-only commitments.

Data handling protocols

Any documents or system data shared with us are retained only for the duration of the engagement and deleted on delivery of the output.

Output review process

Each written output goes through an internal review before delivery. We verify factual accuracy against the information gathered during the engagement.

— our position

Digital advisory for Malaysian organisations

Malaysia's mid-market has a specific technology challenge. Many organisations have grown quickly over the past decade, accumulating systems along the way — an ERP from an earlier era, finance software that no longer matches the organisation's scale, and a handful of departmental tools that don't speak to each other. The instinct is to tackle all of this at once; the more considered path is to sequence it.

Lantern Cipher works at the decision stage, before implementation. We're not an implementation partner, a staffing firm, or a technology vendor. We produce structured written reads that give management teams something concrete to work from — a starting position rather than a starting grid.

— what we are not

A clear picture of the practice

  • We do not implement software or manage vendors after the engagement
  • We do not offer ongoing monthly advisory retainers
  • We do not recommend specific vendors in exchange for referral arrangements
  • We do not operate outside Malaysia at present
  • We produce a written document you own and can act on independently
  • We keep engagements short and scoped so you know what you're getting
  • We work with your actual people, not hypothetical org charts
